# The Humanware Institute > The Humanware Institute studies and engineers the human layer that turns AI capability into actual value. Founded in Australia, operating in Australia, the United Kingdom, and Singapore. ## What we believe Three layers run every economy. Hardware. Software. Humanware. The first two can be bought. The third has to be built. As AI substitutes for routine work, value stops flowing to the layers that commoditise and starts accruing to the layer that does not. That layer is humanware: judgement, decisions, rules, habits, know-how. What humans see, value, and take responsibility for. What people, teams, and countries actually do with the technology they have. The current AI moment looks like a productivity story. It is a sovereignty story. The institutions and individuals that engineer their humanware deliberately will capture the dividend. The ones that do not will plateau in substitution and wonder where the value went. ## The thesis in one line AI does not capture value. Humans do. ## Core models **The Value Stack.** Hardware. Software. Humanware. Three layers. Value flows to the layer that does not commoditise. Two layers are imported. The third has to be authored. **The Value Curve.** Three phases of a technology paradigm. Substitution (the new tech does old work cheaper). Plateau (substitution gains exhaust; value stops flowing). Reinvention (humans rebuild what they do around the new substrate, and value returns at a higher altitude). The plateau is the gate. Humanware is the key. **The four principles.** History: every technology paradigm follows the same curve. Novelty: AI is qualitatively different from prior shifts in specific, nameable ways. Agency: humanware is engineerable, not given. Method: the institute's approach is applied, not theoretical. **The nine humanware components.** Perception. Values. Judgement. Decision rights and authority. Rules and habits. Know-how and practice. Work architecture. Sovereignty posture. Authorship. ## What the institute does We study humanware as an engineered system. We build instruments that measure it (the AI Dividend Audit; the Humanware Diagnostic). We run programmes that develop it (Operator OS, Leadership OS, Executive OS).
